A Decision-Making Meeting is a focused, high-stakes session with the single, stated purpose of making a specific, binding decision on a critical issue. This is not a brainstorming session or a general discussion. The meeting brings together a small, select group of key stakeholders who can make a final decision. It relies heavily on mandatory pre-work, where a "Decision Brief" outlining the problem, vetted options, data, and a recommendation is circulated beforehand. The meeting itself is a structured debate, designed to analyze the options against agreed-upon criteria and commit to a clear path forward. The goal is to leave the room with a choice, a rationale, and a set of action items.

  1. Check if anyone has questions about the pre-work.
  2. Define the Goal, Context, & Framework
    1. Ensure that everyone is on the same page about the decision that needs to be made, the context of the problem, and the method with which the decision will be evaluated
    2. Review proposed solutions
  3. Clarification & Debate
    1. Discuss any questions about the problem and go over any assumptions within the solution
    2. Pros and Cons for each proposed solution
  4. Call for a Decision
    1. Close out any remaining arguments and answer any lingering crucial questions regarding the proposed solutions
    2. Formalize the decision and address any shortcomings or tradeoffs
  5. Alignment and Next Steps
    1. Ensure that everyone is on the same page about the decision and the follow through.
    2. Define the decision 'owner' who will be responsible for seeing things through
    3. Write out and assign some near-term action items
