The Bug Triage meeting is a tactical, recurring session where Product Managers, Engineering Leads, and QA Testers sort through the "incoming" pile of defects. Much like medical triage, the goal is to determine the severity and priority of each report. The team decides which bugs need immediate fixes, which can wait for a future sprint, and which are actually "features in disguise" or duplicates. This process keeps the backlog clean and ensures resources are focused on the most critical issues.

Meeting Agenda
  1. The "New Arrivals" Review
    1. Review each bug submitted since the last meeting and validate that it is a: bug, feature request, or support ticket.
  2. Priority & Severity Alignment
    1. Is this a high-impact bug that is easy to fix?
    2. Does this bug affect a high-value customer or a specific compliance requirement?
    3. Assign a priority level to each bug.
  3. Assignment & Ownership
    1. Ensure every bug is owned by someone in charge of fixing it.
  4. The "Graveyard" Cleanup
    1. Review the bug backlog and clear out any "won't fix" bugs and merge duplicates.
  5. Review Current Work and Progress
    1. Check on high-priority bugs that are taking too long and remove blockers.
